An online training program is one of the most valuable assets an independent consultant can create — because it is one of the rare assets generating revenue while you sleep. Unlike individual coaching that exchanges time for money, a well-built training can be sold hundreds of times without requiring more of your time. It is the first true passive revenue lever accessible to an independent consultant without a team or heavy infrastructure.

But the majority of trainings created by consultants do not sell — or sell very little. Not because the content is bad, but because the mistake is made at conception. You create what you want to teach rather than what the market wants to buy. This guide reverses the order and builds a training that sells before it is even created.

Step 1: Validate the market before creating

The golden rule of training creation: never create content before having sold the program. This principle goes against natural instinct — you want to prepare everything before proposing. But creating a complete training to then discover that the market does not want this format or subject is a mistake costing weeks of work.

Validation in 3 steps:

  • Step 1a — Pre-validation survey: Publish on LinkedIn a post directly asking your audience: 'If I created a training on [topic], what would be the most important element you would want it to cover?' Responses give both interest validation and a map of expectations
  • Step 1b — Beta pre-sale: Offer early access to a limited group (20 to 30 people) at a 50 to 70% reduced rate in exchange for active test participation. If you cannot sell 10 to 15 beta spots, that is a signal validation is insufficient
  • Step 1c — Prospect interviews: Conduct 5 to 10 twenty-minute calls with ICP members to understand exactly how they formulate their problem, what they have already tried, and what is missing in existing offerings. These conversations are the most precious information source for designing a resonant training

Step 2: Structure the program

Good online training follows the principle of progressive transformation: each module must take the participant one step closer to the final result. The structure is not a teaching plan — it is a transformation journey.

Recommended structure for a 6 to 8-week training:

  • ✦ Module 1 — Diagnosis: where are you really and why? (creating problem awareness)
  • ✦ Module 2 — Foundations: basic beliefs and systems to put in place before anything
  • ✦ Modules 3 to 5 — Construction: method implementation steps in logical order
  • ✦ Module 6 — Optimization: how to measure, adjust, and improve
  • ✦ Module 7 — Scaling: how to duplicate successes and go further

Step 3: Choose your technical infrastructure

Technical infrastructure is often what paralyzes consultants in training creation. The truth: you do not need perfect infrastructure to start. You need infrastructure good enough to deliver value and collect payments.

  • Minimum option (0 to 30€/month): Notion to host content + Stripe for payments + Loom for videos + Google Meet for live sessions. Functional, simple, without heavy configuration
  • Intermediate option (50 to 150€/month): Teachable or Podia for a real training platform with member space, progress tracking, certificates
  • Advanced option (150€+/month): Kajabi or ThriveCart for a complete ecosystem including email marketing, sales funnel, and affiliate management

Launch with the minimum option. You will move up when revenue justifies the investment — and not before. The best existing trainings started in Notion.

Step 4: Set the right price

An online training's price depends on 3 variables: the economic value of the promised result, the level of included support, and your personal brand notoriety. A price too low kills perceived value — people associate low price with low quality. A price too high without sufficient credibility creates sales friction.

Recommended pricing grid for an independent consultant starting in training: fully autonomous program (videos + resources, no support): 97€ to 297€. Program with bimonthly group sessions: 297€ to 697€. Program with limited individual support: 697€ to 1997€. Complete program with integrated coaching: 1997€+.

Online training is an asset that gains value over time. The first cohort will be least profitable — creation costs amortized only once, and each subsequent cohort has near-zero marginal cost. Consultants with their online training for 2 years often report a return of 10 to 20 times the initial investment. That is the magic of digital assets.

Continuous promotion after launch

An online training does not sell itself after launch. It requires a continuous promotion strategy: quarterly launch with email sequence, regular LinkedIn posts on participant results, shared video testimonials, and seasonal bonuses or promotions to maintain interest.

The most effective launch format for an independent consultant without a big advertising budget: 5 days of ultra-dense free content on the training topic (one article, video, or post per day), followed by a 7-day sale period with a time-limited bonus. This format, repeated 4 times per year, generates the majority of training revenue for consultants who apply it with regularity.
