Yet the majority of consultants navigate by instinct — they have a vague idea of their revenue but no clarity on the indicators producing it. This absence of a dashboard turns their practice into a black box: they know what comes out (revenue) but not really why or how to improve it.

Defining and tracking the right KPIs gives you total visibility on your practice's health and the precise levers to act on for improvement. Not 50 indicators — 7 to 10 essential metrics covering the 3 main engines of any premium consulting practice: acquisition, conversion, and delivery.

## Acquisition KPIs

- ✦ **Weekly incoming leads**: number of qualified contacts entering your pipeline each week. A consultant targeting 2 clients/month at 3000€ needs roughly 6 to 8 calls/month with a 25-30% conversion rate — or 2 to 3 qualified incoming leads per week minimum
- ✦ **Cost per acquisition by channel**: what each generated lead costs you (in time or money) per channel — organic LinkedIn, advertising, referrals, partnerships. This metric identifies your most profitable channels
- ✦ **Booked calls vs total leads conversion rate**: what percentage of your leads actually make it to a call? A low rate signals a friction problem in the lead → call journey

## Conversion KPIs

- ✦ **Call → client conversion rate**: percentage of discovery calls that become signed clients. Industry benchmark: 20-30% in B2B premium. Below 15%, it's an alarm signal about qualification, message, or call script
- ✦ **Average sales cycle duration**: average time between first contact and signature. This metric helps forecast future revenue and identify where deals get stuck or lost
- ✦ **Average contract value**: average revenue per signed client. An upward trend in this metric signals your premium positioning is working

## Delivery and retention KPIs

- ✦ **NPS (Net Promoter Score)**: on a 0-10 scale, how likely are your clients to recommend you? An NPS above 50 is excellent in independent consulting. Below 30, delivery quality must be addressed
- ✦ **Renewal or upsell rate**: what percentage of your current clients continue with you after program end or upgrade to a higher offer? This rate is a direct indicator of perceived value and client satisfaction
- ✦ **Active referral rate**: what percentage of your new leads comes from client referrals? A rate above 30% indicates exceptional client experience and a low-cost organic acquisition system

## Building your dashboard

An effective dashboard isn't necessarily sophisticated. A simple Google Sheets or Notion table with these 7 to 10 metrics, updated each week, is sufficient for most independent consultants. What matters isn't the tool — it's the regularity of updates and discipline of analysis.

Block 30 minutes each Friday to update your KPIs and identify trends. Not to panic about bad numbers — to understand what they're teaching you and decide on a precise corrective action. That weekly half-hour is probably the most profitable of your week.
