# Discovery calls that convert: structure and timing for 60%
*Reading time : 4 min · Sales · 2026-09-09*

## How this article unfolds

1. Phase 1: Intentional listening (15 minutes)
2. Phase 2: Decision clarification (10 minutes)
3. Phase 3: Immediate commitment (10 minutes)
4. The three objections you'll hear

A discovery call that converts at 60% is not a free diagnosis stretched over an hour. It's a conversation structured in three phases: understanding the real problem, validating the buying decision, and immediate commitment. Here's the timing and questions independent consultants use to move from 20% to 60% signature rates.

## Why your discovery call only converts at 20%: the free diagnosis trap

A discovery call is a sales conversation, not a diagnosis. When you give your diagnosis freely on the call, you remove the reason why the prospect would pay for your offer. They'll leave with your answers, zero urgency, and hunt for a cheaper provider.

Consultants who sign 60% of their discovery calls do the opposite: they assess whether the prospect is qualified to **buy**, not whether you can solve their problem. You say no to 40% of prospects before even discussing your offer. This sounds counterintuitive, but it's what drives conversion.

## Phase 1: Intentional listening (15 minutes)

The first phase lasts exactly 15 minutes. Your goal: understand the real problem and verify a budget exists.

As an independent consultant, you ask three questions:

**Question 1: Context.** "Describe the current situation in your business. What prompted you to reach out to me now?"

You listen without interrupting. The prospect reveals their real urgency (not what they wrote in the form). Example: "We lost two major clients" instead of "we want to grow."

**Question 2: Impact.** "What impact does this have on you personally and on your goals this year?"

You're looking for emotion and personal stakes. A prospect who says "it's keeping me up at night" or "I risk losing my job" is qualified. A prospect who says "it's one problem among many" is not.

**Question 3: Decision.** "If you found a solution, who else would need to approve this decision? Is there a budget set aside for this this year?"

You verify two things: there's a decision-maker on the call (or you say no immediately), and there's a budget. No budget equals no signature. Period.

## Phase 2: Decision clarification (10 minutes)

The second phase lasts 10 minutes. Your goal: verify the prospect is ready to commit before discussing your offer.

You say: "Before I tell you how we could work together, I need to check we're aligned. Here's what I do: [one sentence on your offer]. Is that the direction you're looking for?"

The prospect says yes or no. If they say no, you say thanks and hang up (you've saved 50 minutes). If they say yes, you continue.

Then you ask the final qualifying question: "If we found a solution together, would you sign within 30 days?"

A qualified prospect says yes. A prospect who says "we'll see" or "I need to talk to my team" isn't qualified. You say thanks and hang up.

## Phase 3: Immediate commitment (10 minutes)

The third phase lasts 10 minutes. Your goal: create a decision before they leave the call.

You say: "Here's what I propose. We do a paid diagnostic for £500 (or a three-month coaching package for £3,000). You'll get a written report and we'll talk again in a week to validate it together. Does that work for you?"

You wait for the answer. If the prospect says yes, you send a payment link **during the call** and you close your laptop together. If the prospect says no or hesitates, you say "OK, this isn't the right time" and you hang up.

Total timing: 35 minutes. Not an hour. Calls that run an hour convert at 10% because you've talked too much and the prospect has disengaged.

## The three objections you'll hear

**Objection 1: "I want to understand your method first."**

Response: "I understand. The method is what we test during the paid diagnostic. Right now, I just want to verify we're on the same page."

You don't give your method away for free. It's your product.

**Objection 2: "That's expensive for a diagnostic."**

Response: "The diagnostic isn't free advice. It's an analysis of your situation that costs £500 and returns £10,000 if you implement it. If you're hesitating over £500, that tells me there's no real urgency. We can reconnect in six months."

You qualify through price. A prospect who negotiates £500 will never sign for £5,000.

**Objection 3: "Let me think about it."**

Response: "Of course. What do you need to think about?"

You ask for the real objection. 90% of the time it's: "I'm worried it won't work" or "I need to check my budget." You can address that. If it's genuine reflection, you say "OK, call me Thursday" and close.

## FAQ

**Q: How many qualified prospects do I need to call to sign three clients per month?**
A: If you convert at 60%, you need five discovery calls per month. If you convert at 20% (free diagnosis), you need 15. This call structure saves you 10 calls per month = 20 hours of prospecting saved.

**Q: What if the prospect says no to the paid diagnostic?**
A: That's normal. 40% of prospects aren't qualified. You've eliminated them in 35 minutes instead of dragging them along for three months with email follow-ups. That's huge time savings. Out of 10 calls, you'll sign six paid diagnostics, and three to four become clients.

**Q: Should I send a written proposal after the call?**
A: No. If the prospect signed during the call, you send a payment link and a confirmation email. No 10-page document. A written proposal signals the prospect needs time to think, which means they won't sign.

Your discovery call structure is your main growth lever. Move from free diagnosis to paid diagnostic, and you'll triple your conversion rate. Ready to test this structure?
